What determines turnkey PCB assembly lead time?
Material availability and a buildable, approved file package can limit the schedule before a board reaches assembly. Other gates include bare-board readiness, production setup, first-article approval, programming, test and shipment release. Some activities may run in parallel after appropriate approvals; their durations should not be blindly added into a universal lead-time formula.
| Milestone | Ready condition to agree | Delay to make explicit |
|---|---|---|
| Quotation and review | Quantity, scope and current revision are identified | Missing files, unclear test requirements or changing quantities |
| Material readiness | Required boards and exact approved parts are available and acceptable | Shortages, uncertain source, kit discrepancies or damaged packaging |
| Engineering release | DFM exceptions and substitutions have approval | Open changes, mismatched files or missing approval owner |
| Assembly start | Setup, route and necessary resources are confirmed | Unreleased program, panel or process constraints |
| First article and test | Agreed approval point and test inputs are available | Approval waiting time, fixture or firmware issues |
| Shipment release | Agreed results, deviations, labeling and packaging are closed | Failed units, unresolved disposition or incomplete records |
| Transport and arrival | Destination and shipping arrangements are confirmed | Transit variability and destination import processing |
Record planned and confirmed dates separately. This guide describes questions for a schedule review, not a VeriPCB standard turnaround time, expedited-service offer or delivery guarantee.
Consigned turnaround starts with a ready kit, not a tracking number
Dispatching a kit or showing that a parcel has arrived does not prove that all material is usable. Reconcile received quantities against the released BOM, check identity and packaging, and resolve shortages or handling issues. Agree how attrition and unused stock will be treated. Bare boards, programmed parts and components may have different owners even in the same project.
For customer-supplied PCB assembly, define the schedule start gate in the quotation: for example, acceptance of the complete kit and released files. The parties must agree their actual policy. Do not infer a manufacturing commitment from receipt confirmation or a general availability statement.
The consigned kit responsibility checklist records who resolves each exception. This lead-time guide instead records when that exception must close to support a realistic schedule.
Choose a controlled response to component shortages
| Option to review | Approval needed | What can still block the date |
|---|---|---|
| Wait for the exact part | Purchasing availability and a revised delivery plan | Unconfirmed stock or changing distributor dates |
| Customer consigns the part | Identity, condition, packaging and receiving acceptance | Kit transit, discrepancy or release delay |
| Approve an alternate | Engineering equivalence, source and effective revision | Validation, firmware, layout or test impact |
| Reduce or split the batch | Quantity, complete-kit availability and commercial agreement | Extra setup, partial delivery or remaining shortage |
| Redesign the affected function | A new released design and verification plan | New fabrication, validation and displaced old stock |
A promised quick part purchase does not eliminate source or compatibility risk. Keep the alternate-part approval decision separate from the schedule discussion. Do not authorize unapproved substitutions solely to maintain an aspirational shipment date.
Production release checklist before committing a date
- One revision across fabrication, BOM, placement, drawings, firmware and test instructions.
- Quantity, sourcing responsibilities and critical-part readiness identified.
- DFM questions and material exceptions resolved or accepted by a named approver.
- First-article approval scope and customer response point agreed.
- Programming, fixture, test limits and failure handling defined where required.
- Required records, packaging, shipping point and destination specified.
- Open blockers have owners, expected closure dates and a revised-plan rule.
For an RFQ, include both the required date and the reason behind it: engineering validation, an installation or a repeat order. A target is not a confirmed date. Ask the supplier to state the prerequisites, included operations and what happens if the kit, design or acceptance requirements change.
Keep four dated checkpoints visible
- 01
Identify blockers
List missing files, critical parts, approvals and test inputs.
- 02
Confirm readiness
Verify accepted material and the released build package.
- 03
Review progress
Record first-article approval and test or deviation status.
- 04
Confirm shipment
Separate factory release, dispatch and destination arrival.
Use a simple record with milestone, owner, planned date, confirmed date and evidence. A date with no confirmed prerequisites should remain provisional. If a change occurs, ask for an updated plan rather than silently moving the old date.
Lead-time questions for your RFQ
When does turnkey PCB assembly lead time begin?
The start condition must be stated in the quotation or order agreement. It may depend on approved files, required material and production readiness. This guide does not set a universal VeriPCB start policy or duration.
Can consigned parts make assembly faster?
They may remove a purchasing dependency if the complete, correctly identified kit is available and accepted. Transit, packaging, shortages and incoming discrepancies can still delay release.
Does an assembly completion date mean the boards will arrive that day?
No. Distinguish assembly completion, shipment release, dispatch and destination arrival. Transport arrangements and destination processing remain separate dependencies.
Review my material and schedule blockers
Send the target date, quantity, current revision and known part shortages. Identify whether you need boards shipped or delivered by that date. Timing is confirmed after review, not promised by this guide.
